Supplier Rescue is for hardware projects already facing delays, repeated quality failures, tooling problems, unclear status, or a breakdown with a China supplier or manufacturer. Based in Shenzhen, Mezz investigates the project on the ground, aligns engineering and quality corrective action, and helps recover the current supplier—or qualify an alternate supplier and plan tooling or knowledge transfer when recovery is not viable.
When to use this
Find the root cause before replacing the supplier
Replacing the factory too early can move the same unresolved design or process problem to a new supplier. Mezz establishes whether the failure sits in product design, electronics, firmware, mechanical design, DFM, tooling, BOM or components, manufacturing process, supplier capability, quality controls, project management, or communication—without accepting vague explanations from either side.
- Repeated delivery delays or a slipping timeline with no evidence-based recovery plan
- Failed samples, recurring defects, inconsistent production, or inspection and test results that do not explain the failure
- Incomplete or contradictory project status, communication breakdown, or an unresponsive supplier
- Unexpected cost increases, tooling problems, weak engineering capability, or a factory that cannot repeat the required process
- A need for an independent assessment, backup or replacement supplier, or controlled tooling and knowledge transfer
Recovery process
Corrective action and manufacturing recovery
- Establish the actual project condition through status, supplier communication, samples, inspection data, critical material and component status, and legally available drawings, CAD, schematics, PCB files, BOM, firmware or build files, tooling data, specifications, QC criteria, test procedures, and manufacturing instructions; assess gaps and feasible reconstruction.
- Review the supplier or factory where required: production capability and capacity, tooling condition, quality and manufacturing processes, line readiness, communication gaps, and open technical issues. Perform balanced root-cause analysis across design, electronics, firmware, mechanical or DFM, materials, tooling, process, testing, quality controls, supplier capability, and project management. - Create a prioritized plan with owners, engineering and supplier corrective actions, tooling corrections, sample and revalidation requirements, tightened quality gates, schedule-recovery targets, and verification based on evidence rather than promises. Deeper inspection, testing, and quality recovery can connect to Quality Control & Certification.
- Attempt current-supplier recovery where realistic through technical clarification, stronger project controls, engineering support, process or tooling correction, quality improvement, verification builds, and local production monitoring. Replacing the supplier is not the first answer when the existing factory can recover.
- When recovery is not viable, identify and qualify alternate suppliers by technical fit, quotation, quality capability, capacity, and engineering responsiveness; assess transition risk, documentation handover, tooling condition and commercially supported release, receiving-factory compatibility, transfer scheduling, engineering changes, sample validation, pilot build, and production recovery through Prototype to Manufacturing.
Current supplier not performing?
Mezz is not tied to keeping the project with one manufacturer. A Shenzhen rescue review can support a practical decision to recover the current supplier, add backup capacity, transfer tooling, or move production—with local supplier meetings, sample or tooling review, corrective-action coordination, and revalidation rather than only relaying emails.
